Our Story
I invested in a cafe.
Then I built an OS.

I did not set out to build a startup. I set out to fix what I watched fail every week at Bridge. If Coda saves 50 restaurant owners a lakh a year on menus alone, and makes their customers feel like regulars, then we have done something real.

The Origin

The mess nobody talks about

Every quarter our chef sat down with the designer. New seasonal items. Updated prices. Discontinued dishes. Four times a year we went through it: design, print, laminate, distribute.

Within six weeks half the menus looked terrible. Water damage. Oil stains. Customers would point at something we had not served in two months. “Sorry, that one's not available.” But the menu said it was. The menu was laminated. The menu could not change.

We taped paper over discontinued items. We printed A4 inserts. One week I counted eight separate pieces of paper taped to things in our dining area. That is not a menu. That is a ransom note.

“
₹1.2 lakh a year. Just on menus. Before we even touched the kitchen, the payments, or the KOT that went missing on a busy Saturday.

Annual menu cost breakdown

Design & layout (4x per year)₹20,000
Print & lamination (4x per year)₹40,000
Replacement mid-rotation₹20,000
Tape, paper overlays, training₹5,000
Waiter time lost per month₹15,000
Total per year~₹1,00,000 – ₹1,20,000
The Grind

The hours nobody sees

Before the doors open. After they close. The invisible shift that keeps every restaurant alive.

11:23 pm

The notebook

The kitchen is quiet. Everyone has gone home. The chef is at the corner table with a worn notebook, writing tomorrow's purchase list. Rice. Chicken breast. Coriander. Ice cream from the Ottapalam vendor. Bread rolls. The handwriting is careful. A missed item tomorrow means a missing dish at lunch.

This happens every night. Not sometimes. Every single night.

6:04 am

The calls

First vendor call before the gas burner even lights. Three WhatsApp groups: produce, meat, dry goods. Messages to confirm quantities. A call when they don't reply. A price negotiation on chicken this week. Then the next call. And the one after.

The food arrives. Service begins. The dining room never knows any of this happened.

1:13 pm

The floor

It is Friday lunch. Every table is full and two more parties are waiting at the door. Table 4 asks the waiter where their pasta is. Twenty-six minutes. She walks to the kitchen. The cook never got the slip. It is somewhere between the pass and the cold counter. The dish comes out eight minutes later. Table 4 does not order dessert.

This happens at least once every busy service. Everyone in the building knows it. Nobody has a number for it.

10:45 pm

Closing

The till counted. Day's bills stacked. Cross-referencing what the POS said against what came through payments. A ledger spread across a notebook, phone notes, a receipt pile, and a WhatsApp thread from last Thursday. The numbers rarely add up clean on the first try.

Head hurts. Tomorrow starts in seven hours.

We built Coda for these people. Not because someone asked us to. Because we watched them work.

Purchase management

The chef submits tomorrow's list in the app. Existing stock is checked automatically. Only the shortfall goes to vendors. No duplicate orders. No missed items.

Realtime inventory

Every dish served pulls from stock automatically. You see what you have right now, not what the morning count said.

Daily expense ledger

Gas, produce, pastries, ice cream. Each expense logged with an optional photo. End of day: you know exactly what went out and what came in.

How It Grew

One fix kept leading to the next.

01

The system design came before everything.

In February 2025, I sat down with a blank page and started drawing services. Not writing code. Drawing boxes and lines. How an order would travel from a customer's phone to a kitchen screen. How a loyalty point would be earned, stored, and redeemed. How inventory would decrease every time a dish was served. This took months. The first commit came much later.

The first working version ran on Open Weaver Studio, a developer platform I helped build as one of the core team members. It was a simple QR ordering system. Not linked to anything. No kitchen display. No payments. No inventory. Just: customer scans, order goes somewhere, someone reads it.

Then I stopped. Other work, other commitments. For a few months Coda was just a folder on my laptop. I came back to it in pieces: a feature here, a week of nothing, three features in a weekend. That is what building a real system looks like from the inside. It is not a sprint. It accumulates.
02

One Saturday in October

I printed out the latest quarterly menu for Bridge. ₹8,000 to design. ₹12,000 to print and laminate. Three weeks later, tape covered three items and eight pieces of paper were stuck around the dining area.

A QR code seemed obvious. I built it that Saturday. Customers scanned it. The tape came off. The first-week complaints dropped to zero.

I should have stopped there. I did not.
03

If you can order, someone has to receive it.

The QR menu was a digital menu. Customers scanned, saw photos, read prices. But they still waved down a waiter to actually place the order.

That felt wrong. If you are already on your phone, you should be able to order from your phone. One tap, done.

Except now the kitchen needs to receive that order. The waiter app needs to see it. The system needs to log it, track it, and close it when the food arrives. A QR menu that can order is not just a menu anymore. It is a system. That is when the scope of what I was building changed entirely.
04

The night I watched The Bear

I have worked in Bridge's kitchen. I know what happens when a KOT slips under a prep counter during Friday lunch. You find out twenty minutes later when the table flags down a waiter and their food still has not arrived.

I was watching The Bear one evening: the expo board, the colour-coded tickets, Carmy calling out each order with the ticket in his hand. I kept thinking: why doesn't Bridge have that?

I built a kitchen display in two weeks. We stopped losing tickets.
05

The waiter was never going away.

People assumed we were building something to replace the waiter. That is not what this is.

Walk into any good restaurant and watch what a great waiter actually does. They remember you take no sugar. They notice the table that has been waiting before anyone waves. They defuse a difficult guest without anyone nearby noticing. No app does any of that.

What we built handles the parts that do not need that skill. The order goes from the customer's phone straight to the kitchen. The alert fires when the food is ready. The waiter is not spending twenty minutes chasing paper slips down a hallway.

We also built a full waiter app for guests who do not want to scan anything. Walk in, sit down, a waiter takes the order the old way. It all goes through the same system. The power stays with the person on the floor. We just gave them better tools.
06

Then I looked at what was available

PetPooja. ₹40,000 per year, base plan. Add-ons: ₹16,000–20,000 each. Our old system cost ₹10,000 a year, but it ran on local WiFi only. Router goes down, no orders.

I spoke to seven other restaurant owners across Palakkad and Thrissur. Same tools. Same complaints. Same workarounds. This was not a Bridge problem. It was every restaurant's problem.
07

Every morning, the same stack of bills.

Every morning at Bridge, someone sits with a stack of invoices. Twenty, sometimes thirty vendors. Ice cream from one supplier. Bread from another. Produce from the market. Meat from the cold store. Each invoice different. Each amount to be written somewhere.

The purchase manager tracks all of it: what arrived, what was paid, what is pending, what credit is owed. At the end of the month, reconciling that notebook against bank records is a day's work by itself.

I watched this for months. I did not add a feature for it. I built an entire module. Daily purchase entries, vendor ledger, credit and debit columns, receipt photos attached to each line. Not because it was on a product roadmap. Because I kept watching the people I know spend hours every week doing something that should take twenty minutes.
08

I also run a marketing agency

Oneiros Coda: brand strategy, campaigns, digital marketing. And I kept watching customer data accumulate inside our own system and do nothing.

Every regular who comes on weekday mornings. Every family that comes on birthdays. Every teenager who orders the same iced coffee every Saturday. Their data was there. Nobody was using it. A birthday message with 10% off costs almost nothing to send. It makes someone feel like they belong here.
09

The metric I actually care about

Not daily active users. Not GMV. Whether someone walks into Bridge and feels like a regular. Whether the waiter knows they take oat milk. Whether their birthday gets acknowledged. Whether the chef can get to sleep before midnight.

That is what Coda is actually for.

The 3 tools that didn't talk

QR MenuKDSPayments

Each one existed in isolation. No shared order state, no unified customer profile, no way to know if a table had paid before the kitchen started on their next round.

The Team

We own the intersection.

Most people are one thing. At Oneiros Coda, we are not. That is not coincidence. It is how we hire, and it is why Coda works the way it does.

The founder built the system architecture, designed the brand, and worked the floor at Bridge. HACA-certified in marketing. Trained in branding at ZebraLearn. Cafe investor, partner, part-time chef. That kind of range does not come from a job description. It comes from being genuinely invested in the problem.

01

Developer

Systems, architecture, cloud-native, real-time. The infrastructure that keeps orders flowing at 1am on a Saturday.

02

Marketer

HACA certified. ZebraLearn alumni. Ran brand, CRM, and campaigns before the product existed. Because a restaurant that no one knows about does not survive.

03

Operator

Cafe investor & partner. Part-time chef. Customer service. One year on the floor and in the kitchen at Bridge.

The Case

What restaurants are actually paying for

The kitchen has not lost a ticket since the display went live. Menu updates happen from a phone, any item, live in 30 seconds. These are our own numbers from Bridge. Not a pitch deck.

Coda is still in early integration at Bridge Restocafe. These numbers reflect our own tracking, not third-party audited data.

The Marketing Lens

Most restaurants win the first visit. Almost none win the second.

Every order leaves a signal: what they liked, when they came, what they skipped. Coda uses that signal, with the customer’s consent, to help your restaurant serve them better. A birthday discount. A nudge when they have not visited in a while. A campaign to the people who already love your food.

This data belongs to your restaurant and your customers. It is encrypted at rest, transmitted only over HTTPS, and never sold or shared with third parties. Payment data never touches our servers. PhonePe and Razorpay handle it end-to-end.

“
The best marketing a restaurant can do is make someone feel remembered. Everything in Coda is designed to make that effortless.
WhatsApp & Email campaignsComing soon
New dish? Special event? Send a campaign to your entire customer base in minutes. Segment by visit frequency, preferred cuisine, or last visit date.
Birthday automation
A cron job sends your customer a 10% discount on their birthday with a personal message. They come in. They tell their friends. They become regulars.
Community events
Valentine's, Christmas, a live music night. The people who love your restaurant are the easiest people to bring back. Let them know you thought of them.
Bridge Points loyalty
Every order earns points. Seven visits in a month earns a free coffee automatically. No coupon, no asking, no friction. Just a pleasant surprise.
A profile just for them
Customers sign in once with their phone number and stay recognised across every visit. Their profile (order history, loyalty points, preferences) is encrypted and visible only to them and the restaurant.

Security & compliance

Customer data is encrypted at rest and in transit. Payment data is handled exclusively by PhonePe and Razorpay. It never passes through Coda’s servers. Authentication is managed by Clerk. We comply with India’s Digital Personal Data Protection Act 2023.

A note
This is for you.

For the chef.

You write the purchase list at 11pm after everyone has gone home. You arrive before the sun does. You carry the weight of every dish that leaves the kitchen, and when something goes wrong, it lands on you first. You have done this for years without complaint, without a system that respected how hard you work. You deserve to know your stock levels before service starts, not discover the shortage mid-rush. You deserve to sleep.

For the waiter.

You hold the whole room together. You remember who takes no onions. You find a table for the couple who didn't book. You smile through a difficult night, defuse a complaint before it becomes a scene, and still check on that one elderly gentleman by the window who always sits alone on Tuesdays. You deserve a system that never loses your ticket, never lets you down mid-service, and never makes the kitchen wonder where the order went.

For the customer.

You chose this place out of every option in town. You brought someone here for a birthday. You sat at that corner table and decided, quietly, to come back. You are not a transaction. You are not a data point. You are the reason all of this exists. You deserve to feel expected. To feel like you belong here every time you walk in.

“
The chef who writes the list at 11pm. The waiter who holds the room together on a bad Friday. The owner who is still at the counter at midnight, and the numbers still are not right. Coda was built for the people in that building. Not the concept of them. Them.
“
Somewhere in Kerala right now, a chef is writing tomorrow's purchase list at 11pm. A waiter is trying to remember which table asked for no onions. An owner is staring at the till and the numbers still do not add up. I built Coda so all three of them can go home a little earlier.
